The founder usually has to learn first
In an early technical business, the founder carries context that no salesperson can immediately replicate: why the product exists, how the technology works, what early users have said and which technical trade-offs matter.
That makes founder-led sales valuable even when it is uncomfortable.
Hiring sales too early can hide the real problem
If the ICP is unclear, qualification is weak or every opportunity requires a different story, a new salesperson inherits ambiguity rather than a sales process.
Poor results can then be blamed on the hire when the real issue is that the commercial model was not ready to hand over.
What should exist before the hire
You do not need a perfect playbook. But you should have evidence about who you are selling to, why they buy, what a qualified opportunity looks like, what stages the sales process goes through and what usually blocks conversion.
